The Job Demands-Resources (JD-R) model is one of the most empirically supported frameworks in occupational health psychology, validated across diverse sectors through longitudinal studies and meta-analyses. Developed through decades of research, the model explains how job characteristics predict two distinct outcomes: burnout (through excessive demands) and disengagement (through insufficient resources). Understanding this model is foundational for recognizing when workplace stress is a structural problem - not a personal failure.
You've probably noticed that stress at work feels different from other kinds of stress. It's chronic. It follows you home. And unlike a one-time stressful event - like giving a presentation or missing a flight - occupational stress doesn't resolve when the moment passes.
That's because occupational stress is structural. It's built into the design of your job, your workload, your level of control, and the resources available to you.
This lesson introduces the most widely validated model for understanding how work affects your mental health: the Job Demands-Resources (JD-R) model.
The JD-R model is elegantly simple. It says that every job has two categories of features:

Job demands are the physical, psychological, social, or organizational aspects of the job that require sustained effort or skill - and therefore cost you energy.
Important distinction: Not all demands are bad. Some demands are challenging (they stretch you and lead to growth). Others are hindering (they drain you without contributing to development or achievement).
Volume of work that exceeds available time or capacity. Chronic overload is a consistently strong predictor of burnout across meta-analyses, alongside other organizational stressors.
Jobs requiring you to manage, suppress, or display emotions that don't match how you feel - common in customer service, healthcare, teaching, and caregiving roles.
Receiving incompatible demands or expectations from different sources (e.g., your manager wants speed, but quality standards require time).
Urgent deadlines, constant interruptions, or unpredictable demands that prevent sustained focus or planning.
Why this matters: If you're experiencing exhaustion, the JD-R model asks: Which demands are excessive? This shifts the question from "Why can't I handle this?" to "Is this workload sustainable for anyone?"
Job resources are the physical, psychological, social, or organizational aspects of the job that:
Resources are protective. They don't just make work more pleasant - they buffer the health effects of high demands.
The ability to decide how you do your work, when you do it, and in what order. Control is one of the most powerful protective factors in occupational health.
A manager who listens, provides clear expectations, offers feedback, and supports your wellbeing. Manager behavior is a primary determinant of employee mental health.
Colleagues you can rely on for help, advice, or social connection. Teams with strong cohesion show better mental health outcomes even under high demands.
Opportunities to learn, grow, and see the impact of your work. Clear feedback helps you improve and feel effective.
Why this matters: If you're feeling disengaged or unmotivated, the JD-R model asks: Which resources are missing? This helps you recognize what you need - and advocate for it.

Recognizing Structural Causes Is Protective
Research shows that correctly attributing stress to structural causes (workload, lack of resources, poor management) rather than personal inadequacy is itself a protective factor for mental health.
When you understand that your exhaustion is a rational response to excessive demands - not a character flaw - you're more likely to:
You're also less likely to blame yourself, internalize shame, or try to solve a structural problem with individual coping alone.
The JD-R model clarifies what belongs to individual action and what belongs to organizational responsibility.

The responsible framing: You can develop skills, set boundaries, and advocate for what you need. But you cannot - and should not try to - personally compensate for structurally inadequate resources or unsustainable demands.
Scenario: Your workload has doubled but resources haven't
Your company went through layoffs and your team shrunk from 5 people to 3. Your individual workload has nearly doubled, but deadlines and expectations haven't changed. You're working 50-60 hours/week and feel exhausted.
Job demands deplete energy; job resources protect and motivate. Both categories are structural features of work, not personal traits.
High demands → energy depletion → burnout (exhaustion). Low resources → disengagement → lack of motivation and meaning.
High demands are manageable when you have adequate resources. High demands without resources create the highest burnout risk.
Understanding that exhaustion or disengagement results from job design - not personal failure - helps you respond appropriately: seek support, advocate, set boundaries, or make informed career decisions.
Skills and coping strategies matter, but they don't substitute for organizational action on workload, resources, and job design.
